The AI Opportunity Matrix
Once you know which processes are worth automating, you still have to decide the order. The AI Opportunity Matrix ranks them on two axes, business value and effort to build, and sorts them into quick wins, big bets, fill-ins, and the ones to skip.
What it is
A build order, not a wish list
Most businesses can name ten things they could do with AI. The hard part is deciding which one to build first. The AI Opportunity Matrix plots each one by how much value it creates against how much effort it takes, so the order stops being about which idea is loudest and starts being about which one pays back soonest.
Value is the business impact: hours saved, cost cut, errors avoided, people freed for work that needs them. Effort is what it takes to build and run: how ready the data is, how many systems it touches, and how much judgment the work still needs. Score each opportunity on both, and it lands in one of four boxes.

Quick wins Start here.
High return, not much to build. These fund and prove out everything else, so they go first even if a bigger project is more exciting.
High value, high effort
Big bets Plan and sequence.
Worth doing, but they take real work. Break them down, put them after a quick win or two, and build them once you have momentum and budget behind you.
Low value, low effort
Fill-ins Do if convenient.
Cheap to build but the payoff is small. Fine to pick up alongside something bigger, not worth a dedicated push on their own.
Low value, high effort
Skip Say no.
A lot of work for little return. The honest answer here is no, and naming that early saves the budget for the work that pays off.

The matrix works on candidates that already passed a first look. That first look is the Automation Score, which reads a single process and tells you whether it's worth putting on the grid at all. Score your processes, drop the strong ones onto the matrix, and the build order falls out: quick wins first, then the big bets you've sequenced behind them.
